We are now entering the era of AI Agents. But what does this really mean? It marks a shift away from the traditional centralized approach, which has long been the dominant model. In the past, decentralized approaches failed due to a lack of control and governance. This led organizations to centralize their data and AI functions. However, over time, this approach created bottlenecks, limiting agility and innovation.
Now, C-level executives are seeking to reintroduce decentralization—but with a balanced approach. The goal is to empower business units with control over their AI-driven product creation while maintaining centralized governance. This model, known as the Federated Approach, ensures that AI and data initiatives remain distributed across the organization while adhering to unified governance frameworks and strategic alignment.
This shift fundamentally redefines the role of the Chief Data Officer (CDO). Traditionally, the CDO focused on data governance and management, but today, their responsibilities extend far beyond that. The modern CDO must oversee the entire Data & AI Ecosystem, ensuring that data-driven innovations align with business objectives.
A new term is emerging to capture this expanded role—Data Practice Management. This function is responsible for managing and overseeing all Data and AI Products across an organization. It operates across two key categories:
Business-as-Usual (BAU) Activities – These form the foundation of Data Practice Management.
Value Generation Activities – These drive innovation and business impact, structured under the Four 4s Formula.
Within this Four 4s Formula framework, a key sub-dimension, ‘New Data Products Now in View,’ falls under the core dimension of Data Product Lifecycle and Problem-Solving Focus. This directly ties into our discussion today—Agentic AI.
